Understanding ICM: Decision-Making at the Final Table

The biggest difference between cash games and tournaments is ICM (the Independent Chip Model). Play the late stages without it and a “correct” call can be a disaster. This guide explains ICM with no math.

Chips aren’t worth a fixed amount

In cash, one chip always equals the same cash. In tournaments it doesn’t. ICM converts your current stack into an expected prize-money value. The key: the more chips you have, the less each additional chip is worth — diminishing chip value.

For a player with 10,000, the value gained from another 10,000 is smaller than the loss from busting to zero — so big stacks are sometimes more cautious.

Five left, four get paid. You’re a middle stack. A short stack jams and you could call with AJ. By chip EV (cEV) the call looks fine, but with ICM:

  • Call and lose, and you bust just before the money (a huge loss).
  • Fold, and if the short busts elsewhere, you lock up a payout.

So tighten your calling range dramatically on the bubble. Even AJ can be a fold.

Be the one applying ICM pressure

ICM cuts both ways. Big stacks can exploit the fact that middle stacks are forced to fold tight, jamming aggressively for steals. On the bubble and final table, attacking ranges that “fold to ICM” wins chips with no resistance.
